Quality Gate 5: Manage changes and nonconformities before shipment

Export projects become difficult when a factory silently solves a production problem in a way that changes the approved requirement. Put a simple change-control rule in the purchase order: no change to material, dimensions, connection geometry, finish, markings, packing, or named subcontract process without documented review and buyer approval when required.

A useful nonconformity record identifies the affected part and quantity, describes the mismatch, contains the material, states the proposed disposition, and records approval. This creates a decision trail and prevents rejected or unreviewed components from being mixed back into accepted bundles.

Quality Gate 6: Reconcile the system before packing

A technically acceptable component still creates a site problem if the shipment contains the wrong mix. Reconcile accepted quantities against the final bill of materials before packing.
